About This Project
Led the end-to-end adoption of a collaborative AI platform (Juma, formerly Team-GPT) across a 35-person B2B demand marketing agency - from zero to 90%+ adoption rate in 12 weeks, without mandatory participation.
The challenge: The agency had scattered individual AI usage with no collaboration, no shared context, and no measurement. A previous ChatGPT Team rollout had low engagement. Non-technical team members across SEO, Advertising, and Analytics weren't sure how AI applied to their specific work.
The approach - a structured 12-week program:
Phase 1 (Weeks 1-3): Foundation Platform setup, power user pilot group, initial exploration with curated resources, first onboarding session with the platform's CEO.
Phase 2 (Weeks 3-6): Hands-On Learning Workshop #1 on AI fundamentals and prompt writing. Team-specific guidance: what to test for SEO vs Advertising vs Analytics. 1-on-1 support for anyone struggling.
Phase 3 (Weeks 6-9): Deepening Workshop #2 on data analysis with CSV files. Model selection guide published. Structured anonymous feedback surveys. Vendor feedback loop established.
Phase 4 (Weeks 9-12): Integration & Scale Workshop #3 on n8n integration - connecting automation workflows directly to the AI platform. Live demos of real workflows: content briefs, keyword research, advertising data analysis. This was the breakthrough moment.

- Content Brief Generator: enter a keyword, get a complete SEO brief
- Keyword Planner Agent: talk to Google Ads data with 24-month trends
- Advertising Data Agent: pull cost data from 4 platforms with a single prompt
Results:
- 90%+ adoption rate - purely utility-driven, no mandates
- 36 active users (+12.5% month-over-month growth)
- 16 power users (+33.3% growth)
- 802 total chats in the platform
- Vendor partnership: became key feedback partner, received Growth plan upgrade (unlimited models)
Key insight: Adoption is a design problem, not a training problem. The biggest engagement jump came when n8n workflows were connected - turning "chat with AI" into "run your automated workflows from chat."
